From SEO to GEO: What Actually Changes?
GEO does not erase SEO. It expands the unit of analysis from rankings and pages to questions, evidence, entities, sources, and generated answers.
The least useful way to explain GEO is to announce that SEO is dead.
It is dramatic, but it does not help a team decide what to keep, what to change, or what to learn next.
The practical question is simpler: when discovery moves from a list of links toward generated answers, which parts of search work remain valuable and which parts need a wider operating model?
What remains the same
The web still has to be discovered, crawled, interpreted, and trusted.
Google's own guidance says that its established SEO practices remain relevant to AI Overviews and AI Mode, and that there are no additional technical requirements for inclusion. Pages still need to be indexable, internally discoverable, useful, accessible, and supported by structured data that matches visible content. Google's guidance for AI features is a useful corrective to the idea that GEO requires abandoning SEO fundamentals.
The durable skills remain familiar:
- technical diagnosis;
- information architecture;
- audience and demand research;
- useful, accurate content;
- digital authority and public relations;
- analytics and experimentation;
- cross-functional implementation.
If an organisation has weak product pages, contradictory entity information, poor crawlability, or content with no original value, renaming the work GEO will not repair it.
What changes
The unit of analysis becomes larger.
Traditional SEO often begins with a query, a search result, and a landing page. GEO also has to examine the generated answer: which questions the system inferred, which sources it used, which entities it included, how it described them, and which claims shaped the response.
One prompt may lead to several searches or retrieval steps. Google describes query fan-out in its AI features, while OpenAI explains that ChatGPT search may rewrite a request into one or more targeted queries. This means a fixed list of exact keywords reveals only part of the demand space.
The work therefore expands from keyword coverage to question coverage, from backlinks to evidence pathways, and from brand mentions to the role a brand plays in an answer.
Which skills survive
The best SEO skills survive because they were never limited to blue links.
A technical SEO who understands rendering, crawling, structured information, and platform behaviour remains valuable. A content strategist who can identify real questions and create non-commodity answers remains valuable. A digital PR specialist who can earn credible third-party recognition remains valuable. An analyst who can separate signal from noise becomes more important, not less.
The skill that loses value is mechanical optimisation without understanding. Repeating phrases, producing interchangeable pages, or treating every visibility problem as a content-volume problem was already weak SEO. Generative systems make that weakness easier to expose.
The KPIs need a wider portfolio
Rankings and organic sessions do not become irrelevant, but they no longer describe the whole system.
A practical GEO measurement portfolio can include:
- presence across a controlled set of important questions;
- accuracy of brand and product descriptions;
- the role played in an answer, such as cited source, compared option, or recommendation;
- cited and influential domains;
- coverage of important question families and follow-ups;
- referral quality and downstream business action;
- volatility by model, market, question, and time.
These are observations, not a single universal GEO score. Generated answers vary, so the measurement design should expose patterns and decisions rather than promise false precision.
How organisations should adapt
Do not create a GEO silo that reproduces every old organisational problem under a new name.
Start with shared ownership. SEO can lead discovery, technical access, question research, and measurement. Brand and PR shape public authority. Product and documentation teams provide accurate facts. Legal helps define supportable claims. Engineering makes information reliable and machine-accessible. Executives resolve priorities across those functions.
Then run small, controlled programmes. Select commercially important question spaces. Record current answers and sources. Map the evidence available on and beyond the site. Fix the largest gaps. Measure whether descriptions, citations, roles, and business outcomes improve.
GEO changes how broadly we observe and operate. It does not remove the need for sound SEO.
The organisations that adapt best will not be the ones that replace one acronym with another. They will be the ones that preserve what compounds, discard what was mechanical, and build a clearer system around how machines assemble answers.
